Carbide at 12–20 Weeks: A Q4 Tool-Crib Stocking Plan

Carbide insert lead times have moved from roughly 4–6 weeks to 12–20 weeks in 2026, list prices are up 10–15 percent, and some suppliers are declining new orders outright. U.S. cutting-tool shipments were $278.1 million in July, up 29 percent year over year — demand is rising into a supply base that cannot expand quickly.

A tool crib managed on a 4–6 week assumption is now structurally short. It will not show a problem until a job is already running.

Why Standard Reorder Logic Fails Here

Most cribs replenish on a min/max driven by historical consumption. That model assumes lead time is stable. When lead time doubles or triples, the min/max does not change — so the first reorder after the shift arrives too late by definition.

Work the arithmetic on one insert family:

  • Consumption: 20 inserts per month.
  • Old lead time: 6 weeks. Safety stock at 4 weeks = 20 units. Reorder point ≈ 50.
  • New lead time: 16 weeks. At the same reorder point, the shelf empties in 10 weeks while the order is still 6 weeks out.

The reorder point did not move. The exposure did.

Four Moves for Q4

  1. Reset reorder points against the new lead time. Reorder point = (weekly consumption × lead time in weeks) + safety stock. Recompute it for the top 20 percent of insert SKUs by spend; that is usually 70–80 percent of the value.
  2. Stock by job, not by catalog. The question is not "what do we usually use." It is "what do the jobs in the backlog through Q1 actually require," including the finishing passes that consume the odd grade.
  3. Pre-qualify grade alternates. A second source for the same geometry in a comparable grade is worth more than a discount on a grade you cannot get. Get the alternate approved on a test coupon now, while there is time to prove it.
  4. Reorder on consumption, not on calendar. With a 16-week clock, the signal has to come from the job release, not from a monthly count.

The Tungsten Context

This is not a freight problem or a scheduling hiccup. APT feedstock moved from roughly $300/mtu in early 2025 to about $3,185/mtu by May 2026. Chinese APT exports fell from 782 tonnes in 2024 to 22.8 tonnes across January–July 2026, and Beijing licenses only 15 exporters for the 2026–2027 term.

For a shop with defense or aerospace work, the January 1, 2027 DFARS mine-stage origin restriction adds a documentation requirement on top of the lead time. Origin declarations need to be collected before the next PO cycle, not after.

What to Hold, What to Chase

CategoryQ4 action
High-runner inserts, single sourceRaise on-hand to cover lead time + 2 weeks. This is the stockout risk.
Odd grades, low volumeConfirm alternate or accept longer planning horizon; do not tie up cash.
Job-specific specialsOrder at job release, not at job start. Communicate the new clock to scheduling.
Defense-program toolingCollect origin declarations now; document the alternate grade.
